Does each individual gaining the plus 3 strength bonus also lose 1 Diplomacy or does the away team overall lose Diplomacy? Thanks.

If they don't have Diplomacy, that part of the text doesn't apply.

If they have Diplomacy, they no longer have Diplomacy.

If they have Diplomacy x[Y] they have Diplomacy x[Y-1]

But remember, that's for *each gun* so if you bring 3 with you, you don't have any Diplomacy left even if you brought Sarek along.
